The trigger
The firm's marketing person was leaving, and the partners were unsure whether to replace the role. Not because anyone had fallen short. Internal staff and external agencies had each done their part over the years, and leads arrived. But the work added up to general visibility, sponsorships and socials, no paid advertising, with no line from any of it to a signed client. The piece nobody had ever owned was the whole: what all the effort was for, and how to know if it worked.
The root cause
The firm had defined its clients before, into broad categories: not-for-profits, small business, large family business. Labels, not profiles. A category says who walks in the door. It does not say what those clients are navigating, when they reach for help, or why they would choose this firm over the one up the road. With nothing sharper to measure against, marketing could only ever default to general visibility, and general visibility cannot be valued.
The fix, and what followed
The first fix was deliberately small and fast, and it was one the firm had long wanted but never managed: their Google reviews. The barrier was never desire, it was ownership and momentum. Leading the whole team through it, making it a shared effort rather than one person's task, and gamifying the push, took reviews from 5 to over 150 in six weeks. The rest followed from the same diagnosis. Twelve months on: client profiles documented with triggers and signals, initiatives targeting the moments where the right clients make decisions, a search position that moved from 28 to 11, and AI assistants beginning to cite and recommend the firm.
